NatWest Group

Marketing Personalization

NatWest Group had strong customer insights and a digital foundation, but turning those ideas into relevant customer engagement still required navigating hundreds of datasets, manual rekeying, forms, and more than 10 cross-team handoffs, making campaigns slow to launch and often irrelevant to customers.

18 million customers
40 FTEs to create that campaign
60 to 100 days to take a simple customer insight and launch a campaign into the market
80% of those campaigns were deemed by customers to be "not relevant" to them

Reported impact

Business outcome

NatWest compressed its idea-to-value cycle from 60-100 days to 1 day, reduced staffing and handoff overhead dramatically, and gave customer teams a practical way to scale more relevant engagement across 18 million customers while building on evidence that better personalization can improve lifetime value and customer satisfaction.

Solution

NatWest Group worked with Bain to replace a handoff-heavy campaign process with an AI-enabled customer engagement workflow built on the bank's existing digital foundation. The implementation starts with a 360-degree customer view assembled from hundreds of internal datasets. Machine learning and generative AI use that context to identify customer needs and support intelligent triggers tied to key life-cycle moments. On top of that foundation, the bank deployed a purpose-built AI tool for customer mission teams that lets them inspect insights, model engagement strategies, turn promising ideas into live tests, and continuously measure results. Agentic AI automates much of the manual translation between data, strategy, and channel execution, so a small team can move directly from insight to action while still optimizing what works across NatWest's customer-facing digital channels.

Data flow

Hundreds of internal customer datasets feed NatWest's 360-degree customer view, where machine learning and generative AI derive insights and triggers. Those outputs flow into a purpose-built AI tool used by mission teams to model strategies, launch tests in digital channels, and measure which customer engagements are most effective.

Solution architecture

4 components · 3 layers
  1. Compute
    • machine learning Analyzes customer signals to identify insights and triggers that can improve engagement relevance.
    • generative AI Helps convert customer understanding into tailored engagement ideas and automates previously manual reasoning work.
  2. Storage
    • 360-degree view of the customer Unifies customer context from hundreds of datasets so downstream teams and models can act on a complete picture of each customer.
  3. Orchestration
    • purpose-built AI tool Lets customer mission teams understand insights, model strategies, launch tests, and optimize engagement outcomes.

Architecture clues

  • Agentic AI automates the manual work that used to sit between customer insight generation and campaign launch.
  • Mission teams use intelligent triggers to engage customers contextually at key points in the life cycle.
  • The implementation reuses NatWest's digital foundation and 360-degree customer view instead of replacing the bank's core customer data estate.

How scores are calculated

Customer Reference Value measures usefulness as a customer reference. Evidence Confidence measures the quality and traceability of available evidence, not independent verification.

Customer reference value100/100
  • Problem clarity20/20
Measures whether the customer's operational problem is specific enough to compare.
  • Implementation depth25/25
Rewards named components, data flow, integrations, and architecture detail.
  • Outcome specificity20/20
Measures whether the reported benefit is concrete rather than a generic claim.
  • Quantified impact25/25
    4 metrics describe measurable impact.
  • Deployment scale10/10
Rewards evidence of a live or scaled deployment and meaningful integration scope.
