Supply Chain Optimization

Nestlé needed to simplify fragmented procurement across maintenance, repair, and operations spending and packaging specifications while responding to inflation, supply-chain volatility, and shifting consumer preferences, but its scale left it with nearly 7,900 MRO suppliers in Europe and inconsistent specifications across business units.

Solution

Nestlé worked with BCG on a three-year, enterprise-wide procurement transformation that used AI inside multiple operating loops rather than as a standalone pilot. For MRO spending, an AI solution ingested and scraped more than 200,000 purchase orders covering more than 100,000 spare parts, then surfaced inconsistent specifications, price fragmentation, and substitution opportunities. Engineering, operations, and procurement teams used those outputs to harmonize prices and collapse a fragmented supplier base. In parallel, AI tools analyzed packaging specifications across brands and business units to identify where standards could be unified; Nestlé's R&D and marketing teams then catalogued approved specifications and locked them as global standards. Nestlé also augmented Nestrade's supplier-negotiation preparation with AI so teams could prepare faster and reach results more quickly, all under enterprise governance with cross-functional execution in local markets.

Data flow

Purchase orders and spare-parts records feed an AI solution that highlights inconsistent specifications, price variance, and supplier fragmentation for engineering, operations, and procurement teams. Separate AI tools analyze packaging specifications across brands, after which R&D and marketing lock approved global standards. AI-augmented negotiation preparation then helps Nestrade move supplier discussions faster.

Solution architecture

2 components · 1 layer
  1. Compute
    • AI solution Scrapes purchase-order and spare-parts data to find pricing inconsistencies, supplier fragmentation, and substitution opportunities in MRO procurement.
    • AI tools Analyze packaging specifications and augment negotiation preparation so teams can standardize inputs and move supplier talks faster.

Architecture clues

  • Cross-functional teams from the business and procurement worked on each transformation initiative.
  • R&D and marketing catalogued approved packaging specifications and locked them as global standards.
  • Regional markets created their own initiative roadmaps under enterprise-level governance.
  • The AI solution scraped more than 200,000 purchase orders covering more than 100,000 spare parts.
