Solution

BCG helped PHOENIX group move from isolated experiments to an enterprise AI delivery model by creating the GenAI Factory, a structured operating system for choosing, building and scaling high-return use cases. The model links ideation, validation, MVP delivery and scale-up through cross-functional teams, ensuring only use cases with near-term business value move forward. The first wave combined multiple AI services on one backbone: an AI-Powered Inventory Cockpit for real-time visibility and forecasting, a Transport Invoice Validator for automated logistics-cost review, an AI Customer Service Agent for repetitive inquiries and a GenAI RFQ Machine for procurement automation. Built on existing data and cloud platforms, these products were designed as scalable digital services rather than one-off pilots. The resulting architecture ties forecasting, service automation, invoice validation and procurement into a single AI factory model that PHOENIX group can expand across Europe.

Data flow

Operational data from inventory, logistics, customer-service and procurement processes feeds GenAI Factory use cases. Forecasting outputs surface in the Inventory Cockpit, logistics data is validated by the Invoice Validator, repetitive inquiries are handled through the AI Customer Service Agent, and procurement data drives automated RFQ workflows.

Solution architecture

5 components · 3 layers
  1. Compute
    • Transport Invoice Validator Automates validation of logistics costs and helps uncover savings opportunities.
    • GenAI RFQ Machine Automates procurement request-for-quotation workflows.
  2. Serving
    • AI-Powered Inventory Cockpit Gives country teams real-time inventory visibility and forecasting to optimize working capital.
    • AI Customer Service Agent Handles high-frequency customer queries so human agents can focus on complex cases.
  3. Orchestration
    • GenAI Factory Provides the operating model that prioritizes, validates and scales AI use cases across the business.

Architecture clues

  • The GenAI Factory governs the lifecycle from ideation through scale rather than just model deployment.
  • The Inventory Cockpit is built on existing data and cloud platforms.
  • The first wave spans forecasting, customer service, invoice validation and procurement instead of a single function.
  • Wave 1 solutions are already being rolled out across multiple European markets.

How scores are calculated

Customer Reference Value measures usefulness as a customer reference. Evidence Confidence measures the quality and traceability of available evidence, not independent verification.

Customer reference value75/100
  • Problem clarity20/20
Measures whether the customer's operational problem is specific enough to compare.
  • Implementation depth25/25
Rewards named components, data flow, integrations, and architecture detail.
  • Outcome specificity20/20
Measures whether the reported benefit is concrete rather than a generic claim.
  • Quantified impact0/25
    0 metrics describe measurable impact.
  • Deployment scale10/10
Rewards evidence of a live or scaled deployment and meaningful integration scope.
Evidence confidence77%
  • Source authority20/25
The main evidence is an official vendor-published customer story.
  • Claim traceability21/25
10 of 12 key fields link to a named source.
