Wayfair

Enterprise Knowledge Search · IT Operations Automation

Wayfair needed to reduce developer context switching and long CI failure recovery times by giving engineers fast, contextual explanations and fixes inside the tools they already use.

58% reduction in Mean Time To Recovery (MTTR), from 26 minutes to 11
80% reduction in context switching
cut their CI fix time to under 5 minutes
over 12,000 build retries each month

Business outcome

Wayfair shortened CI recovery time, cut context switching, and turned build-failure diagnosis into an AI-assisted developer workflow rather than a manual hunt across tools and logs.

Solution

Wayfair built a CI/CD intelligence system on Google Cloud that combines Gemini, retrieval-augmented generation, and secure developer-tool integrations. When a post-commit build fails, a custom RAG pipeline analyzes Buildkite logs and historical resolution data, then uses Gemini to produce explanations and suggested fixes delivered directly in Slack. Through an MCP Server integration, the same guidance can also be accessed inside developer tools such as Cursor, so engineers no longer have to jump across dashboards and log systems to diagnose failures. Gemini platform integration and prompt tuning helped the system become accurate enough for daily engineering use, while the architecture spans infrastructure, developer tooling, ML, and security teams. The result is a workflow where CI failures become searchable, explainable events and developers can recover from broken builds much faster with far less manual context gathering.

Data flow

When a post-commit build fails, Buildkite logs and historical resolution data are pulled into a RAG pipeline, Gemini generates explanations and fixes, and the results are delivered through Slack or an MCP Server integration into developer tools.

Solution architecture

  1. Ingest
    • Buildkite Supplies the CI logs and post-commit build events analyzed by the RAG system.
  2. Compute
    • Gemini Generates failure explanations and fix suggestions from CI logs and historical context.
  3. Serving
    • MCP Server Delivers secure in-IDE access to logs and fix suggestions for developer tools such as Cursor.
  4. Orchestration
    • Gemini platform Provides the managed environment and prompt-tuning support for Wayfair's CI intelligence workflows.

Architecture clues

  • A custom RAG pipeline analyzes Buildkite logs and historical data
  • An MCP Server integration exposes the same guidance inside Cursor
  • Slack delivers LLM-generated explanations and suggested fixes
  • The implementation required coordination across infrastructure, tooling, ML, and security teams

How scores are calculated

Customer Reference Value measures usefulness as a customer reference. Evidence Confidence measures the quality and traceability of available evidence, not independent verification.

Customer reference value86/100
  • Problem clarity20/20
Measures whether the customer's operational problem is specific enough to compare.
  • Implementation depth20/25
Rewards named components, data flow, integrations, and architecture detail.
  • Outcome specificity16/20
Measures whether the reported benefit is concrete rather than a generic claim.
  • Quantified impact25/25
    4 metrics describe measurable impact.
  • Deployment scale5/10
Rewards evidence of a live or scaled deployment and meaningful integration scope.
Evidence confidence79%
  • Source authority20/25
The main evidence is an official vendor-published customer story.
  • Claim traceability21/25
10 of 12 key fields link to a named source.
  • Direct evidence20/20
    5 direct source quotes retained.
  • Date provenance0/10
The publication date has no documented provenance.
  • Source transparency8/10
1 source reference document publisher, URL, authority, retrieval, and supported fields.
  • Implementation specificity10/10
Rewards source-backed components, data flow, quantified impact, and a specific outcome.
