IBM Healthcare United Kingdom

University Hospitals Coventry and Warwickshire NHS Trust

Document Processing · IT Operations Automation

UHCW NHS Trust needed to reduce outpatient delays and missed appointments while managing an elective backlog because existing scheduling and validation processes were too slow to keep up with demand.

10%-15% reduction in the overall backlog
18 hours to review outpatient clinic letters
6% drop in missed appointments for some patients
>700 more patients seen weekly without added staff

Reported impact

Business outcome

The trust improved appointment reuse, reduced missed appointments, accelerated review work, and created a repeatable AI-enabled operating model for elective recovery.

Solution

UHCW NHS Trust, IBM Consulting, and Celonis formed a blended team that combined process mining, operational research, and generative AI to improve outpatient services. Celonis process mining analyzed more than half a million pseudonymized patient journeys, and the team layered demographic data over the analysis so interventions would not worsen health inequalities. Using the IBM Garage model, the group then tested workflow changes such as adjusting SMS reminder timing to improve rebooking and slot reuse. In parallel, IBM watsonx.ai was piloted to train, tune, and deploy machine learning models that help schedule and validate patients on the elective backlog, while generative AI reads clinical letters to verify waiting-list status. The resulting architecture joins process data, patient communications, and document understanding into a faster operational loop, enabling UHCW to prioritize the right interventions and improve throughput without adding staff.

Data flow

Operational and demographic data feed the Celonis process-mining analysis, IBM Garage turns the findings into tested workflow changes such as reminder timing, and watsonx.ai models and generative AI process backlog records and clinical letters to support faster scheduling decisions.

Solution architecture

4 components · 2 layers
  1. Compute
    • Celonis Provides the process-mining capability used to analyze outpatient journeys and identify bottlenecks.
    • IBM watsonx.ai Trains and deploys models for scheduling, validation, and clinical-letter review in the elective-backlog workflow.
  2. Orchestration
    • IBM Consulting Co-designed the process-improvement and AI pilots with the trust and connected analytics to patient-outcome goals.
    • IBM Garage Supported rapid experimentation on reminder timing and operational interventions in outpatient workflows.

Architecture clues

  • Reminder-timing changes were prototyped through IBM Garage rather than hard-coded as a single static intervention.
  • The team analyzed more than half a million pseudonymized patient journeys.
  • watsonx.ai is used for both machine-learning scheduling models and clinical-letter review.

How scores are calculated

Customer Reference Value measures usefulness as a customer reference. Evidence Confidence measures the quality and traceability of available evidence, not independent verification.

Customer reference value95/100
  • Problem clarity20/20
Measures whether the customer's operational problem is specific enough to compare.
  • Implementation depth25/25
Rewards named components, data flow, integrations, and architecture detail.
  • Outcome specificity20/20
Measures whether the reported benefit is concrete rather than a generic claim.
  • Quantified impact25/25
    5 metrics describe measurable impact.
  • Deployment scale5/10
Rewards evidence of a live or scaled deployment and meaningful integration scope.
Evidence confidence89%
  • Source authority20/25
The main evidence is an official vendor-published customer story.
  • Claim traceability21/25
10 of 12 key fields link to a named source.
  • Direct evidence20/20
    4 direct source quotes retained.
  • Date provenance10/10
The publication date comes from the source page or publisher.
  • Source transparency8/10
1 source reference document publisher, URL, authority, retrieval, and supported fields.
  • Implementation specificity10/10
Rewards source-backed components, data flow, quantified impact, and a specific outcome.
