Solution

PwC helped PepsiCo turn sustainability planning from linear analyses into an AI-native operating model for its Global Sustainability Office. The team mapped more than 500 processes, data sources, and decision points, then reorganized priority workflows into 17 agentic loops that watch for changes, reason over implications, and either trigger the next step or route issues for human review. At the center is an interactive scenario-analysis blueprint that recalculates glidepath projections on demand, supported by an AI-enabled data-management layer and verified information repository that standardize shared sustainability inputs. Reusable agentic archetypes handle data validation, calculation, anomaly detection, and AI-assisted drafting, while a governance framework monitors performance, investment choices, and human oversight. The result is a scalable analytics environment where work that once took weeks can run in minutes without separating speed from data integrity.

Data flow

Data from procurement, research and development, marketing, manufacturing, finance, and external reporting flows into the AI-enabled data-management layer and verified repository. Scenario-analysis logic and agentic loops recalculate glidepaths, check completeness, detect anomalies, and draft insights; outputs are then routed to human reviewers or advanced to the next step for sustainability teams and leaders.

  1. Ingest
    • AI-enabled data management layer Standardizes shared sustainability inputs from many functions so they can be reused in analysis.
  2. Compute
    • interactive blueprint for automated scenario analysis Recalculates sustainability glidepath projections on demand as variables change.
  3. Storage
    • verified information repository Stores checked sustainability information for shared analysis, drafting, and decision support.
  4. Orchestration
    • agentic loops Monitor data and context changes, synthesize implications, and trigger human review or the next workflow step.
  5. Governance
    • governance framework Applies performance monitoring, investment controls, and human oversight to the AI operating model.

Architecture clues

  • Eight reusable agentic archetypes span 40-plus capabilities.
  • Governance protocols cover performance monitoring, investment decisions, and human oversight.
  • PepsiCo visualized 500 nodes spanning processes, data sources, and decision points.
  • The operating model is anchored by a four-phase implementation roadmap and AI builder playbook.

How scores are calculated

Customer Reference Value measures usefulness as a customer reference. Evidence Confidence measures the quality and traceability of available evidence, not independent verification.

Customer reference value75/100
  • Problem clarity20/20
Measures whether the customer's operational problem is specific enough to compare.
  • Implementation depth25/25
Rewards named components, data flow, integrations, and architecture detail.
  • Outcome specificity20/20
Measures whether the reported benefit is concrete rather than a generic claim.
  • Quantified impact0/25
    0 metrics describe measurable impact.
  • Deployment scale10/10
Rewards evidence of a live or scaled deployment and meaningful integration scope.
Evidence confidence93%
  • Source authority20/25
The main evidence is an official vendor-published customer story.
  • Claim traceability25/25
12 of 12 key fields link to a named source.
  • Direct evidence20/20
    5 direct source quotes retained.
  • Date provenance10/10
The publication date comes from the source page or publisher.
  • Source transparency10/10
1 source reference document publisher, URL, authority, retrieval, and supported fields.
